### **Ambassador Onboarding Process**

Chapter Presidents are required to create, maintain, and document publicly an Ambassador onboarding and offboarding process for their chapter, following these minimum standards to ensure consistency and quality across the Stellar Ambassador Program.&#x20;

#### **Guidelines**

Each Chapter President is in charge to create and maintain the Ambassador Onboarding Guidelines, which consist of following sections:

This section covers the title and introduction of the Onboarding Guidelines for each Chapter.

<summary><strong>Ambassador Eligibility Criteria</strong></summary>

Presidents should make sure each individual interested to participate in the Stellar Ambassador Program lists the following criteria in their onboarding documentation, and leverages it for review:

* Reside in the chapter’s target region
* Be 18 years of age or older
* Demonstrate interest in Stellar, blockchain, or community initiatives
* Commit to participating in onboarding and orientation activities
* Agree to the Terms and Conditions of the Chapter and Stellar [Community Code of Conduct](https://stellar.org/foundation/code-of-conduct)

Include these requirements clearly in your guidelines so applicants know what is expected.

**Example:**

***Eligibility Criteria:** To become an Ambassador in the Stellar Test Chapter, each applicant must:*

* *Reside within the Test Chapter’s target region.*
* *Be 18 years of age or older.*
* *Demonstrate genuine interest in Stellar, blockchain, or community initiatives.*
* *Commit to completing onboarding activities and orientation calls.*

<summary><strong>Ambassador Tiers</strong></summary>

Presidents should define and document at least the following tiers of Ambassadors with at least the criteria specified below in your onboarding process:

* **Exploring Ambassador**
  * For new joiners with little prior experience
  * Initiated onboarding
  * Participate in early community activities
  * Reviewed after \~1 month for tier promotion to “Active Ambassador”
* **Active Ambassador**
  * Completed onboarding
  * Contributes regularly (at least once a month) (e.g., events, content, mentorship, outreach)
  * Has a Discord role for your chapter
  * May specialize in focus roles (like Event Lead, Dev Advocate, etc.)
  * Attends (weekly) Chapter meetings
* **Inactive / Offboarded**
  * Not meeting participation expectations
  * Should be removed from active roles and Discord permissions

You can add more local tiers if you wish, but these three or the criteria of these three must be present / incorporated in your tier structure.

**Example:**

***Ambassador Tiers:** the Test Chapter has three main Ambassador tiers:*

1. ***Exploring Ambassador***
   1. *New joiners starting their journey.*
   2. *Have filled out the intake form and passed the eligibility check.*
   3. *Expected to join the chapter Discord, attend a welcome call, and participate in initial community activities.*
   4. *Reviewed after one month to check readiness for promotion.*
2. ***Active Ambassador***
   1. *Completed full onboarding.*
   2. *Makes at least one contribution per month (e.g., hosts/joins events, creates content, mentors, or supports outreach).*
   3. *Has a chapter-specific Discord role.*
   4. *May take on a focus area (e.g., Event Organizer, Dev Advocate).*
   5. *Attends chapter meetings regularly (weekly when possible).*
3. ***Inactive/Offboarded Ambassador***
   1. *No longer meets minimum participation requirements or has breached the Stellar* [*Community Code of Conduct*](https://stellar.org/foundation/code-of-conduct)
   2. *Removed from active roles and Discord permissions.*
   3. *May be eligible to reapply in the future.*

<summary><strong>Ambassador Review Process</strong></summary>

Each Chapter President must document a clear, repeatable review process to evaluate whether Ambassadors remain eligible for their tier or should level up, level down, or be offboarded. The review process should include:

* **Review Frequency:** Minimum once every 1–3 months (or more frequently if needed).
* **Evaluation Criteria:** Use tier criteria — e.g., participation level, contributions made, event attendance, Discord activity.
* **Documentation:** Keep a simple log or note in Airtable to show when each Ambassador was last reviewed and the outcome (e.g., stayed the same tier, promoted, warned, offboarded).
* **Feedback:** Communicate the result of the review to the Ambassador, including any action items to maintain or improve status.
* **Escalation:** If an Ambassador repeatedly fails to meet expectations, the president should document attempts to help them improve before offboarding.

* ***Support Before Offboarding**: If someone is falling behind, we offer help and clear action items to improve before starting the offboarding process.*

<summary><strong>Ambassador Offboarding Process</strong></summary>

Each Chapter President must document how they will offboard inactive or non-compliant Ambassadors. The offboarding process should include:

* **Triggers:** Define what triggers offboarding (e.g., no contributions for 2+ months, repeated missed meetings, violation of Code of Conduct).
* **Notice:** Provide the Ambassador with written notice that they are at risk of being offboarded, with a clear deadline to re-engage.
* **Final Action:** If they don’t re-engage, update their Airtable status to “Offboarded” and remove or downgrade their Discord permissions.
* **Documentation:** Keep a short note of when and why they were offboarded.
* **Rejoining:** Clarify if and how a previously offboarded Ambassador can reapply in the future.

*Sometimes Ambassadors need to be removed from active status to keep the community fair and high-impact. Here’s how we handle that:*

* ***Notice:***
  * *We send a clear written notice explaining the issue and give the Ambassador a specific deadline (e.g., 2 weeks) to re-engage.*
* ***Final Action:***
  * *If there’s no re-engagement, we update your Airtable status to “Offboarded” and remove Discord roles/permissions.*
* ***Record:** We note the date and reason for offboarding in Airtable for transparency.*
* ***Rejoining:** Offboarded Ambassadors can reapply through the intake process after 3 months, unless otherwise specified.*

#### **Onboarding** Emails

After completing the [program-wide intake form](https://stellar.gitbook.io/ambassador-program/get-involved/become-an-ambassador), individuals interested in joining an Ambassador Chapter will receive an email with 'next steps' tailored to each chapter.&#x20;

Each Chapter President is responsible for drafting a personalized “Next Steps” email to send to Ambassadors after they complete the intake form and pass the initial eligibility review. Your email should include the following elements:

* **Warm Welcome**
  * Greet them
  * Express genuine excitement about their interest
  * Reinforce your chapter’s mission and culture
* **About the Program**
  * Briefly explain what the Stellar Ambassador Program is in *your* chapter
  * Emphasize how their participation supports financial access and community growth
* **First Steps to Take**
  * How to join your chapter’s Discord/Telegram channels
  * Which channels to introduce themselves in
  * Any immediate actions to complete (e.g., onboarding call signup, resource links)
* **Expectations & Responsibilities**
  * Note the ambassador tiers and how they can progress
  * Share what they should do to stay active and engaged
  * Include required activities, such as attending calls or events
* **Key Resources**
  * Link to onboarding materials or educational content
  * Calendar of upcoming events
  * Any training resources or learning modules
* **Support & Contact Info**
  * How to reach you (the chapter president)
  * Other support contacts if relevant

### Communication & Social Channels

Chapters are required to make use of the social channels outlined below to communicate and engage with their community and promote the (localized) Stellar ecosystem. In addition to the below channels, Chapters are welcome to use other channels to reach their target audience.&#x20;

In all communication and social channels, the Chapter President should always communicate in a professional demeanor and follow the [Stellar Community Code of Conduct](https://stellar.org/foundation/code-of-conduct) and the [Content & Events policy](https://stellar.gitbook.io/ambassador-program/resources/terms-and-conditions/content-and-events) at all times, and ensure members of their chapter do as well.

X can be a great channel to reach new members and raise awareness of Chapter activities and progress.&#x20;

**X Profile**

* Title and bio should reflect the regions or countries covered, as well as indicate it features an active Chapter of the Stellar Ambassador Program. It should be clear that the profile is not directly affiliated with the Stellar Development Foundation.&#x20;
* Link in bio should contain a link to the main Ambassador Program website (and intake form), or a link tree that contains the link to the main Ambassador Program website (and intake form).

**X Posts**

* Be as active as you can! We recommend to post at least a few times a week, and repost relevant posts from ambassadors and localized Stellar ecosystem companies.&#x20;

**StellarOrg or BuildOnStellar Reposts**

* Select Chapter posts may be reposted by SDF accounts (StellarOrg and/or BuildOnStellar) from time to time.&#x20;

<summary>Discord</summary>

The Stellar Dev Discord is the primary platform for developer questions in the Stellar ecosystem. It also supports general community engagement as well as communication and governance for the Stellar Community Fund. It has a dedicated section for the Stellar Ambassador Program, highlighting a general and presidents channel, as well as chapter specific channels.&#x20;

**Discord roles**

* When you are approved as a Chapter President, the SDF Program Manager will create a channel for your chapter in the Stellar Dev Discord and assign you a “chapter president” role.
* That channel is yours to use to communicate, coordinate, support, and grow your chapter.
* Be sure to assign the “Ambassador” role on Discord to all established and new members from your region. You will have to continuously do this as the community grows. Assigning this role allows you to notify all members about meetings, events, classes, and announcements.
* As the process of assigning roles can be tedious, we recommend to go into your Airtable Dashboard to automatically approve and assign roles to approved ambassadors (pending they've entered their discord information correctly, otherwise you will need to assign manually).
* You will know members have been assigned the role when their Discord name is green in your channel.
* Chapter Presidents will be the only authorized Discord users to assign this specific regional role to a chapter’s Ambassadors.

**Discord meetings**

* Weekly Discord meetings are mandatory for all chapters.
* Keep track of chapter meetings in Airtable
* Establish weekly Discord meetings as soon as possible.
* Choose a time that accommodates the majority of your team, and inform the SDF Program Manager once the meeting time is set so they can confirm the stage is available and add it to the Discord events schedule.
* In your first meeting, consider focusing on getting to know the Ambassadors and understanding their strengths.
* You can assign Ambassadors to manage various social media accounts based on their skills and experience.

Right now, most communication happens on Discord, but you can choose to supplement your communication on Telegram if that works better for your audience. We do ask you to have a Telegram profile for which you regularly check your messages for, so you can respond and interact with awarded Stellar Community Fund teams through the SCF <> Ambassadors group channel.&#x20;
